I own a 1975 Mako CC with straight inboard, 1.25in shaft.
Last year I changed the seal packing and went with one of the newer materials, which one I don't remember.
I installed 4 "wraps" thinking it's gotta be better than 3.
I'm now questioning that decision. The issue is heat, to much.

I know there's a break-in period and I've probably only run it 10 hours , is the heat from friction of the extra wrap or do I just run the thing for another 10 hours?

And yes I've backed the pressure nut off almost completely, anymore and I'd have another issue.

What do you exactly mean by too much heat?
Did you possibly measure with a thermal IR gun the temperature before/after?

To much as in you can't touch it.
As in about 175° (f), the exact temperature I can't recall as it's in storage for the last 2 years. I'm about to take it out, hence my concern.

4 wraps vs 3 wraps should not make much of a difference.
The important part is are they all getting wet.

I fear you over tightened them to soon.
Did you pre-lube to help them settle in?
All has to be wet, formed & swelled before final adjustments.

If they have really overheated, they may have adhered to each other and not going to relax any time soon.
Pull replace the top 2 and try again.

We have 2.5" shafts and use 1/4" flax. I ad (not replace) one or two wraps every 2 to 3 years.
Water based grease (KY) is used also for pre-lube. Idle in gear till the water stops pouring in. Just to a micro trickle.
Come back in the morning and it usually has stopped. The flax has swelled, all wet.
Now go out and put some time on it. Adjust dockside again when you return.
Again, shaft turning at idle, adjust if needed to slow any leak down. You want just a drop every few minutes.

That one drop shows the flax is wet and cool.

Whoa! That definitely IS too much.
I see that CR already posted some good suggestions in the meantime.
Can't think of anything else to add, good luck!
